Speed, Quality, Cost: Why You Don’t Have to Pick 2 in Design-Build

If you have ever budgeted a commercial construction project, you have heard the phrase: fast, cheap, good, pick 2.

The iron triangle of construction is industry gospel. Schedule, cost, and quality are positioned as three corners that fight each other. Pull on one and the other two suffer. It is the cliche developers reach for when they are managing expectations, and the answer most general contractors will give you when you ask for all three.

We disagree, and here is why.

Where the Iron Triangle Actually Comes From

The triangle is real when the project team is fractured. In a traditional design-bid-build setup, the architect designs in isolation. The engineer designs in isolation. The general contractor prices what someone else drew. When those drawings hit the field, the conflicts start: roof slopes the wrong direction, mechanical systems clash with structure, drainage does not work, finishes do not match the budget.

Every one of those conflicts is a change order. Every change order costs time, money, or both. In a fragmented team, you genuinely cannot have all three, because each handoff between disciplines creates friction. Speed costs quality. Quality costs money. Cost cuts kill speed.

That is where the cliche comes from. It is not wrong. It is a reasonable description of how most commercial construction works.

What Changes Inside a Truly Integrated Design-Build Firm

At REDCOM, our architects, civil engineers, estimators, project managers, and field supervision are all employees of the same company, working in the same building. We call our office the hangar, an open floor plan with each department in its own pod and shared tables down the center aisle. An architect can lean over and ask a civil engineer about a drainage detail. A salesperson can grab a project manager during a meeting. A superintendent can sit down with a structural engineer to flag a constructability issue before it gets drawn.

That does not sound revolutionary. It is.

When the handoff problem disappears, the math behind the iron triangle changes. The friction that used to cost time, quality, or money simply is not there. We catch conflicts before they get drawn. We price during design, not after. We solve constructability problems while the eraser is still in someone’s hand.

The result is that on most of our design-build projects, we deliver faster than the industry average, hold the price we quoted at the design phase, and maintain the quality standards that come from having the construction team involved from week one.

The Peer-Review Stop Gate Process

The other ingredient is structural: peer-review stop gates during design.

Most firms run their design teams sequentially. Architecture finishes a drawing set and hands it to engineering. Engineering does its piece and hands it back. Conflicts get found at the end, when changes are expensive.

We run cross-discipline peer reviews at every major design milestone. Engineers look at architectural drawings before they are finalized. Architects look at engineering drawings before they are finalized. Construction teams review constructability throughout. The drawings that come out the other side have already been stress-tested by everyone who would later have to build from them.

This is the most important reason we do not accept the iron triangle as a given. The triangle assumes the team finds problems during construction. We find them during design, when fixing them is essentially free.

What This Looks Like in Practice

Take a 50,000 square foot industrial building, a common project type in our New Jersey work. In a fragmented project team, expect 8 to 16 months of design with multiple coordination meetings between separate firms, a price that comes in 10 to 20 percent above the original estimate due to drawing conflicts caught in the field, and a construction schedule that gets extended by change orders along the way.

The same building with our team is typically 4 to 6 months of design, a final price within a few percent of the design-phase estimate, and a construction schedule that holds because the constructability problems were solved on paper. The numbers vary by project, but the pattern is consistent.

When the Triangle Still Applies

We are not claiming the triangle never applies. There are project types and team structures where it still rules. If you are working with a fragmented team across multiple firms, the friction is real and you are going to feel it. If you are hiring a low-bid contractor on someone else’s design, change orders are the business model and the triangle will hit hard.

We also still do bid-build work, where we build what someone else designed. We do that work well, but we do not pretend the same dynamics apply. About 40 percent of our work is bid-build, and on those projects we work within the constraints the team structure creates.

The triangle is not a law of physics. It is a description of how most projects are structured. When you change the structure, you change the math.

What to Ask Before You Sign

If a general contractor tells you the iron triangle is just how it works, ask them how their team is structured. Where do their architects sit? Their engineers? Their estimators? Do they have peer-review stop gates during design? If the answer is, we hire outside firms for that, you are being told the truth about what to expect.

If the answer is, they sit ten feet from each other and review each other’s work every week, ask for examples of recent projects where speed, quality, and cost all held. There should be a list.
